The execution playbook: 8-week pre-launch sprint, launch week, channel economics, the Year-1 calendar, measurement, and the no-discount toolkit. July 2026 · Pre-launch (Sept 1, 2026).
One goal: 1,000+ qualified, confirmed emails with the flows built to monetize them. Everything else supports that.
| Week | Dates | Do | Verify |
|---|---|---|---|
| 1 | Jul 8–14 | Build the Klaviyo welcome flow from the existing spec — the single highest-ROI open item: flows drive ~41% of email revenue from ~5.3% of sends at ~18x campaign revenue-per-recipient, and ~48% of flow revenue comes from first-time buyers (source: Klaviyo 2025 benchmark report). Every subscriber captured before it's live permanently misses their highest-engagement window. Also build the back-in-stock/waitlist flow and set source-tagging on every signup form. Write down what "a good launch" means (see §2). | Welcome flow live; test signup receives email 1 within minutes. |
| 2 | Jul 15–21 | Finish the lead magnet — On The Way: Sydney trip-guide PDF, executed to art-direction standard. Add one form question ("Where's your next trip, and when?") so capture doubles as segmentation by destination and timing. Build the creator target list from the follower overlap of Doen, Hill House, Minnow, Quincy Mae, Tuckernuck accounts; start opt-in DMs for seeding wave 1 (25 creators, ask-first, confirm sizes before shipping). | Gated PDF live on the password page; 25 personalized DMs sent. |
| 3 | Jul 22–28 | July 24 shoot. Capture, beyond the shot list: 6–8 BTS Reels to carry August, explicit fit-reference frames (model height + size worn — a returns-reduction asset given ~26% online-apparel return norms; source: NRF 2025 Retail Returns Landscape), and hotel-pitch-ready imagery. Ship the first confirmed seeding kits: kids sunglasses + hat, ~$32 landed, $77 retail value. | Kits shipped with FTC-disclosure ask in writing; BTS reel library banked. |
| 4 | Jul 29–Aug 4 | Instagram founder-story cadence starts: 3 batch-produced Reels/week (packing orders at the kitchen table, shoot BTS, "why we made a kids vest at a loss"). Pin one Reel: "Launching Sept 1 — the trip guide is in bio." Pitch one co-branded giveaway (mid-luxury family hotel or Cup-of-Jo-adjacent newsletter; prize = a stay + Family Travel Set) and 2–3 email swaps with adjacent premium family brands (kids' luggage, travel toys, family-travel Substacks). | IG live; giveaway partner in negotiation; swap dates set. |
| 5 | Aug 5–11 | Shoot assets land (~Aug): refresh site, lead-magnet, and Pinterest imagery. Run creator follow-ups 3–5 days after kit delivery — the highest-conversion window; stop chasing at day 14 (source: GRIN/Refunnel seeding benchmarks). Confirm 2–4 paid mid-tier deals for the launch window with dual-rate contracts: organic rate + pre-agreed whitelisting rate, the Hill House model (source: Morning Brew, 2021). | Paid creator briefs signed; posts scheduled for Sept 1–3. |
| 6 | Aug 12–18 | Giveaway live — realistically the only way to reach 1,000+ from zero without paid spend; expect 300–800 ICP-plausible emails, tagged into a separate segment. Seeded creator posts begin landing mid-Aug (gifted units in creator hands by now). Aug 18: teaser email #1 — first look at shoot imagery. | List growth chart inflects; posts logged in the seeding tracker. |
| 7 | Aug 19–25 | Write the entire launch sequence (7 emails, one working session). Build the abandoned-checkout and post-purchase flows — abandoned-checkout is the highest-RPR flow of all ($3.65 avg, $28.89 top decile; source: Klaviyo abandoned-cart benchmark report). Aug 25: email #2 — founder letter, what we made and why. | All three core flows live; sequence loaded and scheduled. |
| 8 | Aug 26–Sep 1 | Aug 28: email #3 — "Doors open Sept 1, 8am. Your link comes first." Early-access mechanics tested (simple gated link, not a password change). Final checks: GA4 source segments, tracked creator links, per-SKU sell-through sheet ready. | Dry run of the early-access link; launch-morning checklist printed. |
| Source | Realistic range | Note |
|---|---|---|
| Lead magnet + password page (organic, IG bio, journal) | 150–350 | IG from zero yields hundreds of followers in 8 weeks, not thousands — its job is converting profile visits into signups, not reach (source: Socialinsider 2026 Instagram benchmarks). |
| Co-branded giveaway | 300–800 | Segmented separately; giveaway subscribers unsubscribe more and convert below organic. Double opt-in stays ON; only confirmed subscribers count toward the goal. |
| Creator seeding traffic (25–50 gifted kits) | 100–300 | Opt-in gifting posts at 60–90% vs. 20–40% for cold boxes (source: Modash/GRIN gifting data); plan waves at 40–60%. |
| Email swaps with 2–3 adjacent premium family brands | 100–250 | Free and audience-additive; hold partners at Quincy Mae/Misha & Puff altitude — one off-tier partner erodes the posture. |
| Total | 650–1,700 | 1,000+ is achievable but not automatic; the giveaway is the swing variable. |
What a warmed list is worth: at the prudent 1–3% launch-week conversion, 1,000 emails ≈ 10–30 orders ≈ $2.5–9K at target AOV. Over the first 30 days, welcome-flow benchmarks of 5–15% subscriber purchase (source: MHI Growth DTC email benchmarks) widen that to ~50–150 orders. Both founders should agree in writing before Sept 1 that 25+ orders in the first 30 days, 50%+ containing a bundle or adult item, zero discounting is a successful launch — launch week may land 10–30 and still be exactly on plan — so nobody panic-discounts on Sept 3.
Section 2Early access is the launch offer. The list gets a 24–48h window before public open; members-only drops reportedly sell through at multiples of public drops (source: Shopify limited-drops guidance — vendor-reported, directional). No timers, no countdowns: the scarcity is real and stated plainly, once.
| Day | Social / creators | Mechanics | |
|---|---|---|---|
| Tue Sep 1 | 6–8am: early-access email to the full list; the "trip in the next 6 months" segment (from the form's timing question) goes first. Launch-day sends to a warmed waitlist open far above normal campaign rates (vendor-reported figures are directional only). | Midday: founder announcement Reel. Hold creators one day. | Store opens via early-access link only. Bundles front and center: "Piece by piece, $576. The set, $495." |
| Wed Sep 2 | Public-open email: "Doors are open. 342 vests in our first run." | 2 of the paid mid-tier posts go live; seeded creators re-share. | Password comes off the storefront. Tracked creator links live. |
| Thu Sep 3 | — | Remaining paid posts + Stories; BTS Reel of the first orders packed. | Handwritten note in every package — the one retention tactic with peer-reviewed evidence: future spend roughly doubled, and pairing the note with a discount erased the effect (source: Kim, Choi & Kim, Journal of Interactive Marketing, 2022). |
| Fri Sep 4 | Social-proof email: what's moving, first-run status by colorway. Honest only — vests and bundles are genuinely constrained; sunglasses and hats are not and are never framed as scarce. | Repost creator content; pin the best frames to Pinterest boards. | If a vest size sells out: no apology banner — a restrained "Notify me," and it becomes Tuesday's email story. |
| Sat–Sun Sep 5–6 | — | Stories only. Restraint is the brand. | Founders pack orders; log week-1 per-SKU sell-through. |
| Tue Sep 8 | Quiet last word: first-run status, restock waitlists for sold sizes, the journal's next trip guide. | Normal cadence resumes: one excellent weekly send — irregular senders see ~125% higher unsubscribe rates than consistent ones (source: Shopify email-cadence guide). | Week-1 scorecard review (§5): bundle attach, orders-under-$100 share, CVR by source. |
Effort is founder-hours — the scarcest resource. Expected contribution is directional, anchored to cited benchmarks, and honest about what each channel can't do.
| Channel | What to do | Effort | Expected contribution & benchmarks |
|---|---|---|---|
| Email / Klaviyo | Three flows before launch (welcome, abandoned-checkout, post-purchase), then one impeccable weekly campaign, segmented from day one. Welcome arc: story → education → proof → objections → ask. Abandoned email #2 carries bundle math and concierge fit help where the benchmark playbook inserts a discount. Post-purchase flow carries care content, the coordinating cross-sell (vest buyer → kids sunglasses/hat), and a photo-reply request that replaces the reviews app as the proof engine. | ~4 hrs build, then 2 hrs/wk | The workhorse. Email/SMS acquires at $8–15 CAC (source: Eightx CAC-by-channel, 2025); flows earn ~18x campaign revenue-per-recipient (source: Klaviyo 2025 benchmarks). At our $250–300 AOV, track against top-decile RPR ($21+ welcome, $28+ abandoned), not the $2.65/$3.65 averages — those assume $50–100 AOV catalogs. |
| Instagram organic (founder story) | 3 batch-produced Reels/week; founder-visible BTS outperforms polished brand posts for pre-launch accounts. Its job: convert profile visits from seeding, swaps, and press into email signups via the link-in-bio trip guide. | 2–3 hrs/wk, batched | A credibility layer, not an acquisition engine: sub-10K accounts reach 8–15% of followers per post, and ~55% of Reel views come from non-followers (source: Socialinsider 2026). Measure email signups from IG, never follower count. |
| Creators — gifting + a few paid | Standing program: waves of ~25 opt-in gifted micros (10–100K design-mom accounts), sunglasses+hat kits, follow-up day 3–5, drop at day 14. Reserve 2–4 paid mid-tier (100–300K) Reels for launch and January with dual-rate contracts and 10–30% commission links (ShopMy-style — invisible to customers, so compatible with whole-dollar no-discount pricing). Never seed vests: 342 units is hero inventory, and a 50-creator vest wave would burn 15% of it. | ~1 hr/day outreach during waves | Micro volume beats macro spend: 25 micros out-earned 2 macros 4.5x at equal budget (source: GRIN case data). Realistic mid-tier rate: $1,500–4,000 per Reel package (source: Influencer Marketing Hub 2025/26 rates — ignore vendor rate-card inflation quoting $25K Reels). Judge paid posts on cost-per-usable-asset + tracked halo, not last-click: a $2,500 post needs 60+ last-click orders to clear a $40 CAC and will never show that in GA4. |
| Pin every journal guide and (post-shoot) every packshot against destination + "family packing list" keywords, starting August. Connect the Shopify catalog. Small paid test ($500–1,000) into the Q5/wave-season surge, late Dec–Feb. | 1–2 hrs/wk | The demographic bullseye: 80% of US moms; reach into 40% of $150K+ households; users plan 45–90 days ahead (source: Sprout Social 2025/26; Pinterest Business). CPCs $0.50–1.50, travel ~$1.15; catalog-connected Shopping Ads convert 2.6x standard pins (source: AdBacklog 2025; Pinterest case studies — Mercure hit 6.5x ROAS on planning-phase content). Slow burn: August pinning pays in the Jan–Mar planning window, not launch week. Do not judge it on launch-month numbers. | |
| Journal / trip guides ("On The Way") | One guide per month. Each ends in a gated PDF (email capture) and gets cut into pins. Write the packing-list / what-to-wear layer into every guide — that's where product links naturally. Zero SEO-first founder hours in Year 1. | 1 guide/month | Email-capture and Pinterest fodder, with SEO as a free byproduct: content revenue takes 6–9+ months and destination SERPs belong to TripAdvisor-class domains (source: DTC SEO agency consensus, 2025–26). Away's Here magazine proves the format builds brand and community, not measurable direct commerce. |
| Hotel co-marketing | Year 1 builds the case; Year 2 closes the deal. Fall 2026: pitch one $500–1,200/night family-friendly independent property on a spring 2027 trade-structured activation — brand supplies product, pop-up, amenity; hotel supplies venue and guests; no wholesale PO (the Minnow model: 6-week Ritz-Carlton Reynolds cabana takeover; source: Forbes, Apr 2024). Cheap wedge: 50 seeded sunglasses as a family-suite amenity = $650 landed. Co-branded capsules are the Year-2/3 move (Petite Plume × Hotel del Coronado sold out in a month — as an eight-figure brand; source: Modern Retail, Dec 2024). | Pitch deck + calls. INTERVIEW — founder appetite and time for partnership development. | Content, prestige, and a giveaway partner in Year 1; revenue in Year 2+. Every comp added hotels after brand proof — sequencing it earlier borrows from the wrong stage. Wholesale to hotel gift shops stays closed until run-2 re-costing (keystone math is underwater on the current catalog). |
| TikTok | Deferred to Year 2, per plan §10. Revisit July 2027 with Year-1 creator learnings in hand. | — | — |
| Line | Cash | What it buys |
|---|---|---|
| Creator seeding, waves 1–3 (50 kits @ ~$32 landed) | ~$1,600 | ~20–30 posts at planned post rates; a UGC library; and 50 units off the overweight sunglasses position. Kit cost is COGS, not media. |
| Paid mid-tier creators (2–4 Reel packages @ $1,500–4,000) | $3,000–16,000 | Launch-moment and January amplification plus ad-ready assets under pre-agreed usage terms. INTERVIEW — monthly marketing budget ceiling; this line scales to it (2 packages at the low end is the floor plan). |
| Pinterest paid test (late Dec–Feb) | $500–1,000 | At ~$1.15 travel CPC: roughly 435–870 high-intent clicks into the wave-season planning window. |
| Giveaway prize (Family Travel Set at cost) + packaging/notes | ~$600 (estimate — the set's landed cost isn't itemized on file; firm up from pricing v3 composition) | 300–800 emails; unboxing that earns the price point. |
| Total Year-1 program | ~$5,700–19,200 | Against the plan's illustrative 1,400–2,050 orders, even the high end is ~$9–14 per order — the <$40 ceiling holds with room to spare, because there is no paid-social line. Acquiring the same orders at benchmark Meta CAC (~$53 new-customer; source: Triple Whale via Eightx) would cost $74–109K. The discipline is refusing the "just test $2K on Meta" itch: pre-launch, with no seed audiences, expect worse than benchmark, not better. |
Gifting payback rule: each seeded kit must attributably drive 1+ orders (tracked link/commission) or the creator isn't re-gifted; a gifted vest (~$130 landed, top-10 targets only, coordinated parent+child photo likely) must drive 2–3 orders to beat paid-channel CAC (source: Eightx creator-CAC comparison). Cap total seeded sunglasses at 100–150 units for the year and log them as marketing spend.
Section 4Tied to trip-planning seasonality (the Aug–Oct and Jan–Mar windows from plan §10, confirmed by Pinterest's 45–90-day planning-lead data) and to inventory reality: the 1,500-unit sunglasses position needs an attach play in nearly every month.
| Month | Beat | Inventory / attach play |
|---|---|---|
| Sep 2026 | Launch + early access (§2). Weekly per-SKU sell-through tracking from day 1. | Bundle-first merchandising; sold-out sizes → waitlists, framed as demand. |
| Oct | Holiday-travel planning content (inside the Aug–Oct window); hotel pitch goes out with shoot imagery; creator wave 2 outreach. | Watch orders-under-$100 share; if it exceeds ~40% of volume, add a free-shipping threshold at ~$150 — a threshold, not a discount. |
| Nov | Gifting season: Family Travel Set as the family gift; sunglasses as the stroller-bag stocking stuffer. BFCM counter-programming: one calm note — full price, early access for the list, done. Q4 carries roughly a third of annual ecommerce revenue for gift-heavy categories (source: Statista/eMarketer) — this is the selling season the first production run exists for. | Gift-with-purchase tier: complimentary toddler sunglasses on $250+ orders — $13 cost, $35 perceived value, pushes AOV toward target, bleeds the sunglasses pile. |
| Dec | The one reorder gate: first week of December. Chinese factories stop taking POs 4–8 weeks before CNY (Feb 6, 2027; source: SEKO/Titoma CNY planning guides). Size the PO from waitlist depth + 3 months of per-SKU velocity, haircut 30–50% for Q4 inflation. Shipping-deadline emails; Pinterest paid test starts late Dec into Q5. | Reorder only SKUs that cleared their sell-through bar; the kids vest never reorders on its own velocity (18%-margin loss leader — only alongside the adult vests it exists to pull through). INTERVIEW — actual cash on hand gates PO size. |
| Jan 2027 | Wave season: the year's biggest trip-planning surge (Pinterest Q5). "First trip of the year" campaign; the 2 held-back paid creator slots fire here. Expect the industry contribution-margin trough — January is apparel's weakest month (source: Finaloop books data) — planned for, not panicked over; our travel counter-cycle should soften it. | Sold-out winners flip to pre-order once the PO is placed ("Ships early March") — SPOKE sold 8 weeks ahead of stock at 4x predicted sell-through (source: Purple Dot case study). |
| Feb | Spring-break content; Pinterest paid continues; CNY supply freeze — no sourcing decisions possible, by design. | Pre-order + waitlist emails carry the month. |
| Mar | Restock event: the reorder lands. Back-in-stock flow fires to waitlists — notifications recover 15–25% of stockout revenue (source: Shopify-ecosystem waitlist data; vendor-reported, directional). Restocks are email moments, not banners. | Spring-break packing guides peak on Pinterest now. |
| Apr | Spring size-up campaign: kids outgrow sunglasses and hats annually — the structural repeat purchase a 1–2-trips/year ICP won't otherwise generate. 76% of customers who ever repeat do so within 90 days (source: Peel Insights), so Sept–Dec buyers get this at exactly the right moment. | Size-up email to all kids-item buyers; sibling angle for second kids. |
| May | Mother's Day gifting (silk scarf + eye mask, now in stock); summer-trip planning content begins. | Registry-ability push: "Add to Babylist" guidance on First Trip Bundle PDPs — universal-registry gifts ship from our site at full DTC margin, no vendor relationship (source: Babylist Help Center). |
| Jun | Summer travel UGC season: the photo-reply pipeline ("send us a photo from the trip — we feature families in the journal") does the reviews app's job in the brand's voice. | Feature customer families weekly; refresh Pinterest boards with UGC. |
| Jul | Anniversary shoot (v2 imagery). Year-2 planning: TikTok go/no-go, hotel capsule discussion, referral program launch — deferred to now deliberately, since referral programs take 18–24 months to reach even 5–10% of revenue and high-AOV referrals convert at only 0.7–1.3% (source: ReferralCandy/Eightx benchmarks). | Referral reward when it launches: friend gets the kids' sunglasses with their first set — a gift, never a percentage. |
| Aug | Aug–Oct planning window returns; fall creator wave. Archive-event decision: only if meaningful first-run stock remains at months 9–12, one email-list-only archive weekend — the Sezane format, exactly two a year at most, framed as access (source: BoF/Glossy on Sezane's archive mechanics). | Annual review against the §5 scorecard; Year-2 plan drafted. |
15–30 minutes weekly, from Shopify + Klaviyo + GA4 dashboards only — no spreadsheet stitching. Segment GA4 by traffic source from day one: cold-traffic conversion of 0.7–1.5% is normal at premium tier (source: Littledata Shopify benchmarks; Dynamic Yield), and email traffic should run 3–5x that. Judging the site against the generic 2.5–3% average produces a false October alarm — and the panic-pivot into discounting that this plan exists to prevent.
Every lever a discount would pull — urgency, reward, recovery, clearance — replaced with a mechanism the brands at our altitude actually use. Sezane, Hill House, and Doen wrote this playbook; the ICP recognizes the format as premium.
| Instead of… | We use | Mechanics & evidence |
|---|---|---|
| %-off welcome offer | Lead magnet + first access | Utility beats discounts for premium capture — Jolie built a 15K pre-launch list on a free water report, no promo code (source: nik.co launch teardown). The list's reward is the 24–48h early-access window. |
| Sale-driven urgency | Honest scarcity + drops | "342 vests in our first run" on the PDP — true, stated once, no widgets, and never implied on the 1,500-unit sunglasses. Restocks and new colorways run as small drops; Hill House sold $1M in 12 minutes on genuine sellouts (source: Inc./Fortune). Sellouts become email moments feeding the waitlists that size the December reorder. |
| Markdowns on slow movers | Bundle re-merchandising | Rotate set composition quarterly — if mats lag by November, a Holiday Travel Set swaps one in at the same set-vs-pieces logic. The value reads as "Piece by piece, $576. The set, $495," never as a price cut on the item. |
| Promo codes | Tiered gift-with-purchase | Complimentary toddler sunglasses on $250+ (holiday); eye mask on higher tiers (Mother's Day). $13–20 cost, $35–38 perceived value, occasion-framed and genuinely giftable — GWP reads as clearance only when the gift is obvious remainder stock. |
| Cart-recovery coupon | Value framing + concierge fit help | Abandoned email #2 carries bundle math and a sizing offer; #3 carries genuine stock status. Expect somewhat below the 3.42% apparel abandoned-cart conversion average (source: Klaviyo) — the accepted, pre-agreed cost of price integrity. |
| "Sorry, sold out" | Waitlist → pre-order | Notify-me on every sold variant; once the December PO is placed, flip winners to pre-order with an honest ship window. Pre-order cash arrives before inventory does — SPOKE hit 4x predicted sell-through selling 8 weeks ahead of stock (source: Purple Dot). |
| Clearance event | One annual archive weekend — mid-2027 at the earliest | Email-list-only, time-boxed, off the main collection page; deploy only if meaningful first-run stock remains at months 9–12. Sezane holds "fair price year-round" with exactly two archive events a year at €250M+ scale (source: BoF/Glossy). |
| Points-based loyalty | Handwritten note + access | Handwritten notes roughly doubled future customer spend in the one peer-reviewed field experiment — and adding a coupon erased the effect entirely (source: Journal of Interactive Marketing, 2022). At home-fulfillment volumes the note costs a minute per order. The loyalty currency is access — early looks, first dibs on drops — as at Jenni Kayne and Sezane's La Liste. |
