Part I · Section 1
What the comp set does
Research pass over the brands the ICP already buys. Every claim checked against the brand's own live policy page on 2026-07-08.
| Brand | Return window | Refund fee | Exchange / credit | Free shipping | Returns software |
| Minnow | 30 days from postmark | $8 off refund | Free · 1 exchange/order · instant-exchange option | — | Loop |
| Rylee + Cru / Quincy Mae | 30 days, "NO exceptions" | $8 off refund | Free for exchange/credit | $150+ | Loop |
| Lake Pajamas | 30 days from purchase | $7 off refund | Free exchange/credit | ~$75+ | — |
| Cuyana | 30 days from shipment | $8 off refund | Full refund to never-expiring credit, free label | — | — |
| Sézane | 30 days from delivery | First return free (one per order) | No exchanges — return + reorder; they refund reorder shipping | $200+ | — |
| Toki Mats (bulky-mat comp) | 30 days from arrival | Label cost deducted | — | $200+ (raised, citing tariffs; AK/HI excluded) | — |
| Lululemon (aspirational only) | 30 days from delivery | Free | In-store only | — | — |
The pattern is unanimous: 30-day window, prepaid label always provided, ~$8 deducted only on cash refunds — free if the customer exchanges or takes store credit. International orders are final sale (Rylee + Cru ships DDP via FedEx International Economy "at no markup"; Minnow offers no international exchanges at all). Standard final-sale carve-outs: personalized items, markdowns, gift cards. Lululemon uses hygiene-conditioned returns (swim needs the liner intact, underwear unopened) rather than blanket bans — the model for our eye mask and sunglasses. Rylee + Cru suspends expedited shipping during seasonal launches plus two weeks after — a small-team volume-control tactic we copy for Sept 1.
Unboxing norms: Sézane ships a branded rigid box sealed with a cursive sticker, each garment wrapped in printed tissue (no visible polybags), a thank-you printed inside the lid, and a small surprise with leather goods. Cuyana puts a cotton dust bag on every leather good and offers FSC-certified gift boxes with a message inside. Toki Mats ships its bulky mat in a recyclable cardboard box with a cotton drawstring duster bag. Minnow attaches hangtags and writes hygienic-liner conditions into its policy. The tier signature: branded tissue + sticker seal + a story insert inside a quiet outer — exactly our aesthetic, and the cheapest way to look expensive.
Part I · Section 2
The packaging system
Five packaging SKUs, one brand carrier, no visible plastic.
Principles
- Tissue is the brand carrier. Ivory tissue printed with the Brunswick Green monogram pattern + a green monogram sticker seal goes on everything, in every container.
- Quiet outers. Kraft boxes and mailers with the sticker seal. Custom-printed outers are a post-launch upgrade, not a launch dependency.
- No visible plastic. Strip factory polybags before packing (keep them for storage shelves). The customer touches tissue, never poly.
- The set is the show. Parent piece and kid piece wrapped as two tissue bundles side by side — big and mini. Photograph it for launch content.
- Every package under carrier penalty triggers. Nothing over 48" on the longest side; smallest box that fits (DIM divisor 139 on both carriers).
Packaging SKUs
| # | Component | Size (est. — lock in R1) | Used for | Source | Qty | Est. cost |
| P1 | Rigid kraft envelope mailer | ~12.5×9.5" | Scarf, eye mask, sunglasses, single hat | EcoEnclose stock | 150 | $0.40–0.70 ea |
| P2 | Kraft paper mailer | ~14.5×19" | Hat(s) + soft accessory combos | EcoEnclose stock | 100 | $0.30–0.60 ea |
| P3 | Mailer box S | ~14×10×4" | Single vest, folded mat | Packlane | 150 | $2.50–4.00 ea |
| P4 | Mailer box M | ~16×12×6" | Vest sets, bundles, Family Kit | Packlane | 100 | $3.50–5.00 ea |
| P5 | Custom tissue + sticker seals | large sheets / ~2" round | Everything | noissue / Sticker Mule | 500 + 500 | ~$0.40/sheet + ~$0.15/sticker |
Plus consumables (crinkle, kraft tape, glassine sleeves, plain ivory muslin pouches) and the insert kit (lavender sachet + wax-sealed tips card, ~$5/order on vest/bundle orders; card only, ~$1.50, on accessory orders). Full cart with order-by dates: PACKAGING_ACTION_LIST.html. Packaging cost per order lands at 2.5–6% of order value.
Part I · Section 3
Shipping strategy
USPS Ground Advantage for almost everything, labels out of Shopify, daily pickup from the porch.
| Tier | Rate | Rationale |
| Standard, orders $150+ | Free | Tier norm is $150–200. $150 makes every vest order free-ship and pulls accessory buyers ($35–58 items) toward bundles — the margin strategy. |
| Standard, under $150 | $8 flat | Covers typical Ground Advantage cost on mailers; simple to say. |
| Expedited (UPS 2nd Day) | $25 flat | OFF at launch; turn on two weeks after (Rylee + Cru tactic). |
| AK / HI | Calculated at checkout, never free | Toki model. |
| International | Not at launch | Add Canada via Shopify Managed Markets (DDP, final sale) holiday 2026 / spring 2027. |
- Processing promise: ships in 2–3 business days — on the site, on PDPs, in the confirmation email. Under-promise for a 2-person op.
- DIM weight: carriers bill light-but-big boxes at L×W×H÷139. Vest in Box S ≈ 4 lb billed; in Box M ≈ 8 lb. Never upsize for convenience.
- The 48" rule: UPS additional handling is $26.75–58.75 over 48" longest side. The mat folds, never rolls.
- Peak surcharges start late September — budget Q4 shipping against peak rates, not July's.
- Insurance: Ground Advantage includes $100. Signature confirmation on orders $300+. Self-insure the gap at launch volume.
- 3PL trigger: sustained 15+ orders/day or the first 100-order week. Until then, Wyandotte.
Part I · Section 4
Returns strategy
Copy the tier's exchange-first asymmetry exactly. Free Shopify tooling until ~30 returns/month.
| Term | Policy | Source pattern |
| Window | 30 days from delivery | Sézane/Lululemon start point — most customer-friendly |
| Condition | Unworn, unwashed, hangtags attached, free of stains/odors/pet hair | Rylee + Cru language |
| Refund to card | Prepaid label provided; $8 deducted from refund | Minnow / R+C / Cuyana |
| Exchange or store credit | Free — no fee, we send the label | Tier-universal |
| Exchanges per order | One (then refund minus $8) | Minnow |
| Refund SLA | Within 5 business days of the return arriving | Sézane |
| Eye mask | Returnable only with glassine hygiene seal intact; opened = final sale | Lululemon swim/underwear model |
| Sunglasses | Returnable unworn with pouch + tags; scratched lenses = no | Babiators takes 30-day returns — don't be stricter than the foil |
| Final sale | Markdowns, gift cards, future personalized items | Tier standard |
The $8 fee approximately covers the return label. The mat's label will cost more — eat the difference at launch for policy simplicity. Software: Shopify native self-serve returns (free) + exchanges handled personally by email (R13). Upgrade to ReturnGO (~$23/mo) / Return Prime (free tier) / Loop free tier at ~30 returns/month (≈150 orders/month at apparel return rates of 15–25%). DECISION — returns address: home on every label + site footer, or a PO Box with street addressing (~$100–200/yr).
Part I · Section 5
Compliance gate — before the first paid order ships
- CPSIA (kids vests, kids/baby hats, kids sunglasses): third-party testing at a CPSC-accepted lab, a Children's Product Certificate (CPC) on file, permanent tracking label on each product. Steps + email draft in R14.
- FTC textile labeling (all apparel): fiber content, country of origin, manufacturer/RN identity, care instructions on sewn labels. Inspection procedure in R14.
- Product liability insurance: binds before the friends-&-family soft launch (~Aug 12). Broker steps in R14.
- PFAS: keep QIMA guidance current for kids SKUs.
Part II · Runbook 1
R1 — The measuring session (~2 hours, this week, both founders)
Everything downstream — box sizes, Shopify rates, label costs — depends on these numbers. Do it once, properly.
You need
Kitchen or luggage scale (the 50-lb postal scale if it's arrived), tape measure, one of every SKU in every size class, a roll of any tissue paper (stand-in), painter's tape, phone camera, and a spreadsheet with these columns: SKU · size · actual weight (oz) · folded L×W×H (in) · with-tissue L×W×H · candidate container · notes.
- Pull one adult vest (each of M/W if cuts differ), one kids vest, one mat, one hat of each size class (baby/kids/adult), one sunglasses, one scarf, one eye mask from the basement stock. Remove factory polybags.
- For each garment: fold it the way it will ship (vest fold: zip fully, lay face-down, fold each side in a third toward the center, fold bottom up to meet the collar — a clean rectangle). Wrap loosely in stand-in tissue. Weigh. Measure L×W×H at the fattest points, rounding up to the next inch (USPS bills at the next whole inch anyway). Record.
- The mat: find the factory crease pattern first — if Bei Mei Ti shipped them folded, refold along the same creases (PU leather remembers creases; don't invent new ones). Target a square ≤14×14×3": fold in half twice in each direction (135 cm → ~53" → 26.5" → 13.25" square). If the stack exceeds 3" thick, try halves-then-thirds. Tape it, measure, weigh, photograph the fold sequence step by step — that photo series goes in the pack spec. If you cannot get under 48" on the longest side in some fold, stop and flag it — never ship a rolled tube.
- The Full Family Kit test: stack adult vest + kids vest + 2 hats + folded mat + eye mask + scarf (all tissue-wrapped stand-in) into a footprint. Measure the pile. This decides whether Box M is 16×12×6" or needs to grow. The kit must fit — it's the package the brand gets judged by.
- Assign each SKU + each bundle its container (P1/P2/P3/P4) in the spreadsheet. Rule: smallest container that fits without crushing; anything with a vest or mat → box; accessories-only → mailer.
- Add 4 oz to every recorded weight (tissue + insert kit + box allowance) — these padded numbers are what go into Shopify in R6.
- Same session, second worksheet: the size-guide measurements (garment chest/length per size) — you're already standing there with a tape measure and every SKU. Two launch gaps, one evening.
Part II · Runbook 2
R2 — Sample orders (~$40, 20 minutes, this week — before any production run)
- Packlane (packlane.com → Products → Mailer Box): configure Box S at your R1 dimensions (start 14×10×4"), material "Standard White" or kraft, no print, quantity 1. Repeat for Box M (16×12×6"). Check out (~$15 total). You're testing fit and stiffness, not print.
- EcoEnclose (ecoenclose.com): order the smallest stock pack of the rigid kraft envelope (~12.5×9.5"), the kraft paper mailer (~14.5×19"), and glassine sleeves. Stock items ship in 1–2 business days.
- Sticker Mule (stickermule.com): order the $9 sample pack — sticker stocks and finishes to pick from.
- Uline or Amazon: plain ivory/natural cotton muslin drawstring pouches in two sizes — one that fits sunglasses (~4×6") and one for the scarf (~8×10"). Smallest packs available.
- When samples land (most within a week): pack the real products into them. The vest should fill Box S snugly with tissue; the kit must close Box M without bulging. Adjust dimensions now — this is the last cheap moment to change them.
Part II · Runbook 3
R3 — Artwork prep (Haley + Canva, ~2 hours, this week)
Four pieces of artwork, all from existing brand assets. No new design work — layout only.
Source files
Drive → Branding → Brandmarks: the monogram icon (PNG_RGB folder; use the highest-resolution version, ideally vector/SVG or AI if present) and Iverywhere_Wordmark_BrunswickGreen.png. Brand green is #284936; ivory is #F8F8EE.
- Tissue pattern: in Canva (or ask the vendor's free design service — noissue includes one), build a repeating diagonal grid of the monogram in Brunswick Green on an ivory background. Spacing ~3–4" between marks — sparse reads quiet-expensive; dense reads gift-shop. noissue supplies a template at checkout; drop the monogram into their repeat-pattern editor and set the exact hex.
- Sticker seal: 2" circle, ivory background, monogram centered in green. Nothing else — no URL, no tagline. Export as 300-dpi PNG or PDF with 1/8" bleed per Sticker Mule's template.
- Hangtag: ~2×3.5" card, ivory stock. Front: wordmark centered. Back: "Iverywhere · Wyandotte, Michigan · iverywhere.com" small at the bottom. Hole at top center for string. Export per EcoEnclose's hangtag template.
- Tips card: the founders' travel-tips card per SURPRISE_AND_DELIGHT.html Concept #2 — A6 (~4×6"), the 5–6 real tips, Haley's signature scanned at the bottom, and a QR code (generate free at any QR service pointing to the Sydney trip-guide landing page; test the QR from a phone before sending to print).
- Get every file proofed by the other founder on-screen at 100% zoom, then approve vendor proofs within 24 hours when they arrive — every vendor's lead-time clock starts at proof approval, not at checkout.
Part II · Runbook 4
R4 — Production orders, vendor by vendor (order window Jul 15–29; tissue hard gate Aug 5)
Quantities sized for ~300 orders. The full cart table with dates is in PACKAGING_ACTION_LIST.html; below is how each order actually gets placed.
noissue — custom tissue (order by Jul 22, hard gate Aug 5)
- Go to noissue.co → Tissue Paper → Custom Tissue. Choose the standard large sheet (their biggest stock size comfortably wraps a folded vest; MOQ 250 — order 500).
- Upload the repeat pattern from R3 (or use their online editor + free design review; they return a draft in 24–48h).
- Set ink color to Brunswick Green #284936 — request a match to the hex in the order notes.
- Approve the digital proof same-day. Production + delivery ≈ 2–3 weeks → lands early-to-mid August.
- Budget ~$175–250. Save the reorder link — reorders are faster.
Sticker Mule — seals (order by Jul 29)
- stickermule.com → Stickers → Circle. 2", quantity 500, matte finish (gloss reads cheap on kraft).
- Upload the R3 seal file; approve their proof within a day. ~$50–100, free shipping, ~1–2 weeks.
Packlane — boxes (order by Jul 22, after samples confirm fit)
- packlane.com → Mailer Box. Enter the locked Box S dims → kraft, E-flute, no print at launch → quantity 150.
- Repeat for Box M → quantity 100.
- Production 7–12 business days + 1–7 transit → mid-August landing. ~$725–1,100 for both runs. (Inside printing is the phase-2 upgrade — Packlane prints interiors on every box style.)
EcoEnclose — stock mailers, hangtags, glassine (order by Jul 29)
- ecoenclose.com: 150 rigid kraft envelopes (P1 size from R1), 100 kraft paper mailers (P2), 200 glassine sleeves (eye-mask + scarf size). Stock ships in 1–2 business days.
- Same order: 500 custom hangtags (upload the R3 file — custom hangtags ship in ~3–4 days) + a spool of natural cotton string. Add a bag of hangtag safety pins or a tagging kit.
The insert kit (order by Jul 29–Aug 5)
- Tips card: email 2 local letterpress shops (Detroit has several; search "letterpress Detroit") with the R3 file, quantity 300, ask price + turnaround. If quotes exceed ~$400 or 2 weeks, fall back to EcoEnclose notecards (~3–4 day ship) — flat print, still lovely on thick stock.
- Wax seals: pre-made peel-and-stick, Brunswick/deep green, quantity 300 (Etsy/Amazon; a custom monogram die is phase 2). ~$60–90.
- Sachets: 300 small linen/muslin pouches + 1–2 lb dried lavender (Amazon/Etsy bulk). ~$120–200. Assembly is a Week-4 evening (R8).
- Glassine envelopes for the card if the letterpress shop doesn't supply them — A6 size, 300.
Consumables + hardware (order by Jul 29)
- Uline or Amazon: 1 carton ivory crinkle fill, 6 rolls kraft tape (self-adhesive is fine; water-activated is prettier if you want the dispenser), 200 muslin pouches in the two sizes the samples confirmed.
- Rollo or Munbyn 4×6" thermal label printer (~$150) + 2 stacks of 4×6 direct-thermal labels (~$25) + 50-lb digital scale (~$30) if not already bought for R1.
Part II · Runbook 5
R5 — Accounts & pickups (free, ~30 minutes, Week 3)
- USPS pickup: usps.com → search "Schedule a Pickup". Sign in with the business account (create one at usps.com if none exists — use the Wyandotte address). Choose recurring weekday pickup, packages left on the porch, Ground Advantage. It's free with regular carrier delivery.
- Pirate Ship: pirateship.com → Sign up (free, no monthly fee, no markup) → Settings → Integrations → connect the Shopify store. Orders now import automatically; when you buy a label in Pirate Ship it pushes tracking back to Shopify and marks the order fulfilled. Use it as the price benchmark in R11 and for any package where it beats Shopify Shipping.
- UPS: no account needed if buying UPS labels through Shopify/Pirate Ship. Confirm the driver-pickup option pricing only if kit-volume ever justifies it; otherwise USPS pickup + occasional UPS Store drop-off (nearest one to Wyandotte) covers launch.
- PO Box (only if the R14/§4 address decision said yes): usps.com → PO Boxes → search 48192 → choose a size with "street addressing" enabled so UPS/FedEx returns can deliver there too. Update the address in Shopify (Settings → General → Business address) and in the policy copy (Part III) before publishing.
Part II · Runbook 6
R6 — Shopify configuration (Week 3, ~1 hour — Trevor driving, or a working session with Claude)
Exact click-paths as of mid-2026. If a menu has moved, type the setting name into the admin search bar — it finds settings, not just products.
6a · Product weights
- Admin → Products → open each product → scroll to the Shipping section → check "This is a physical product" → enter the padded weight from R1 (product + 4 oz allowance) → Save. Do all variants (each size can carry its own weight).
- Sanity check: adult vest ≈ 1.5–2 lb entered, mat ≈ 3–4 lb, accessories in ounces. Wrong weights = wrong live rates and label surprises.
6b · Saved package types
- Settings → Shipping and delivery → scroll to Packages (sometimes "Saved packages") → Add package.
- Create four: "Envelope P1", "Mailer P2", "Box S", "Box M" with the exact R1 dimensions and each package's empty weight (weigh one of each). Set Box S as default.
6c · Shipping rates
- Settings → Shipping and delivery → Shipping → open the General profile (all products stay in one profile — no per-product profiles needed at launch).
- In the United States zone, remove any default rates. Add rate → "Standard Shipping" → price $8.00 → Add conditions → "Based on order price" → min $0 / max $149.99.
- Add rate → "Standard Shipping — Free" (customer sees "Free") → price $0 → condition: order price min $150.
- Do not add an expedited rate yet. Two weeks post-launch: add "UPS 2nd Day" flat $25.
- AK/HI: create a separate zone if you want carrier-calculated rates there (Add zone → select Alaska + Hawaii → use carrier-calculated USPS if available on the plan, else a $25 flat rate) — and note free shipping then applies only to the lower-48 zone, matching the policy copy.
- Settings → Markets: confirm United States is the only active market. Deactivate/don't add international markets at launch.
6d · Customer accounts + self-serve returns
- Settings → Customer accounts → select the new customer accounts experience (required for self-serve returns) → show login link in header: on.
- Settings → Policies → Return rules → turn on self-serve returns → return window 30 days → return shipping cost: "Flat rate" $8 (this displays the deduction to the customer) → restocking fee: none.
- Final-sale rules: in Return rules, add the final-sale collection. First create the collection: Products → Collections → "Final Sale" (manual or automated by tag
final-sale) → tag gift cards and any markdown items into it. The eye-mask hygiene condition can't be automated here — it's enforced at inspection (R12) and stated in the policy copy (Part III).
- Same Policies screen: paste the Refund policy and Shipping policy from Part III into the written-policy fields (these auto-link in the checkout footer).
6e · The site page
- Online Store → Pages → Add page → title "Shipping & Returns" → paste the Part III page copy → Save → add to footer menu (Online Store → Navigation → Footer).
- Add the line "Ships in 2–3 business days from our home studio in Michigan" to each product page (in the description or the theme's PDP info block — the Dawn theme's product template has a text metafield/block for this).
Part II · Runbook 7
R7 — Klaviyo flows (Week 3, ~1 hour)
- Shopify already sends the transactional order + shipping confirmation emails. Leave those on (Settings → Notifications to brand the templates with the wordmark + green header).
- In Klaviyo → Flows → Create flow → trigger "Fulfilled order" → wait 0 days → email: "It's on the way" — one warm paragraph, tracking button, the 2–5 day transit expectation, and "traveling soon? reply with your trip date and we'll watch the tracking with you."
- Second flow → trigger "Order delivered" (via the Shopify fulfillment-event integration) → wait 1 day → "How does everything fit?" — sizing help + how exchanges work (free), links to the Shipping & Returns page.
- Third: day-7 post-delivery → the review/photo ask (soft, brand voice, no discount bribe).
- Send yourself a test of each (Preview → send test) before going live. These sit beside the prelaunch welcome flow already built in
content/email/.
Part II · Runbook 8
R8 — Station build + inventory count (Week 4, one Saturday)
- Clear one basement wall. Shelving order, left to right = pick order: vests (by size) → mats → hats (by color) → sunglasses → silks → packaging (P1–P4, tissue, consumables) → insert kits.
- Set the pack table center: scale + label printer on the right, tissue + stickers + crinkle within arm's reach, tape at the edge. Tape the R9 pack-spec sheet to the wall above it.
- Count everything while shelving. Record per SKU/size/color in a sheet; reconcile against the ledger quantities (342 vests, 320 mats, 400 hats, 1,500 sunglasses, 200 silks). Investigate any gap now — this count becomes Shopify's opening inventory (Products → Inventory → set on-hand quantities).
- Assembly evening: 100 insert kits — fill and tie sachets, seal tips cards in glassine with a wax seal each, box them kit-ready by the pack table. (Remaining 200 kits: Week 6.)
- Photograph each SKU's fold/wrap sequence while packing the R11 test round — those photos become the illustrated pack spec.
Part II · Runbook 9
R9 — Pack specs, product by product
The standard wrap first; then what's different per product. Tape this section above the pack table.
The standard tissue wrap (every item)
- One sheet of tissue on the table, pattern-side down, rotated 45° (diamond orientation).
- Item face-down in the center. Fold the bottom corner up and over, then left and right corners in (like an envelope), then roll toward the top corner. Snug, not tight — soft folds read expensive, sharp creases read shipped.
- Seal the final corner with one monogram sticker, centered. The sticker is the only closure — no tape on tissue, ever.
| Product | Steps |
| Adult vest | ① Polybag off. ② Zip fully. ③ Face-down; fold sides in thirds; fold bottom to collar. ④ Hangtag looped to the zipper pull with cotton string. ⑤ Standard wrap. ⑥ Into Box S on a thin bed of crinkle, insert kit centered on top of the bundle, one more tissue sheet loose over everything so opening the lid shows only ivory + green. ⑦ Tape box seams; one sticker on the outside lid seam. |
| Kids vest | Same fold, smaller bundle. Solo: Box S. In a set: see bundles below. Confirm the CPSIA tracking label is sewn in before it goes in any box — no label, it doesn't ship (R14). |
| Travel mat | ① Fold along the R1-documented crease sequence to the ≤14×14×3" square — follow the photo series, same every time. ② Wide tissue band around the square (one sheet folded lengthwise into a 6" band), sticker on the seam. ③ Muslin duster bag when stocked. ④ Box S, no crinkle needed (it self-supports). Never rolled. Never a tube mailer. |
| Hat | ① Polybag off. ② Fold flat in half, brim edges aligned, one tissue sheet folded inside the crown so it springs back. ③ Standard wrap. ④ P1 envelope (single) or P2 mailer (multiple, wrapped separately). The card insert goes in flat beside it. |
| Sunglasses | ① Into the small muslin pouch, retainer strap coiled beside them. ② Pouch gets the standard wrap in a half sheet. ③ P1 envelope, or tucked into the crinkle of any box order. |
| Scarf | ① Fold so the signature print faces up on first unfold. ② Into glassine sleeve. ③ Standard wrap, half sheet. ④ P1 envelope, stiffener card if the envelope isn't rigid. |
| Eye mask | ① Stays in its sealed glassine (the hygiene seal — do not open to "fluff" it). ② Standard wrap, half sheet. ③ P1 envelope or tucked into a box order. |
| Coordinated Vest Set | Both vests folded + wrapped separately. Box M: adult bundle left, kids bundle right, side by side — the big-and-mini reveal. Insert kit centered on the seam between them. Loose tissue sheet over all. |
| Bundles / Full Family Kit | Box M. Layer order, bottom to top: mat square → vests side by side → hats flat in the gaps → accessories (pouched/sleeved) tucked at the edges → insert kit centered on top → loose tissue over everything. Shake test: nothing shifts. If it shifts, more crinkle in the gaps, not bigger box. |
Every order: Haley hand-signs the tips card; if the order note or exchange email mentioned a trip, add one written line referencing it ("Rome in October — lucky you"). At home-fulfillment volume this is the single cheapest loyalty lever the research found.
Part II · Runbook 10
R10 — The daily fulfillment routine (from soft launch onward; ~10 min/order at first, faster fast)
- Cutoff 12:00 pm: orders placed before noon ship same or next business day; after noon, next day. (The promise is 2–3 days — the routine targets beating it.)
- Open Shopify admin → Orders → filter Unfulfilled. Scan for flags: Shopify's fraud banner (high-risk = don't ship, review), address typos (use the "verify address" prompt if shown), and gift notes / trip mentions (for the handwritten line).
- Print packing slips (Orders → select all → Print packing slips) — the pick list.
- Pick left-to-right along the shelf. Pack each order per R9. Weigh the finished package.
- In the order screen → Create shipping label → select the saved package type used → confirm the weight matches the scale (±1 oz) → choose USPS Ground Advantage (or UPS Ground if it's a kit and prices better — check both) → orders $300+: add Signature Confirmation → Buy label. It prints on the Rollo; tracking attaches to the order and the customer's shipping email fires automatically.
- Label on the box's largest face, not over a seam. Porch by pickup time (USPS comes with the mail — R5).
- End of day: Orders list shows everything Fulfilled; anything still open gets a sticky note for tomorrow's first pack. Log any packaging item running below 2 weeks of stock → reorder immediately (custom items need 2–3 week lead).
Part II · Runbook 11
R11 — The test protocol (Weeks 5–6 — pass these before real money)
- Pack-everything test: pack one of every SKU and every bundle per R9. Re-weigh each finished package; correct any Shopify weight off by more than an ounce. Pass bar: estimated label cost within $1 of actual on all 5 package types.
- Zone test: ship 4–5 test packages to friends in different regions (West Coast, South, Northeast — and one must be a mat, one a Full Kit). Ask each friend for arrival photos before opening and during unboxing. Pass bar: zero damage, presentation photographs well, costs match estimates.
- Rate check: price those same 5 packages in Pirate Ship vs what Shopify charged. Note the winner per package type on the pack-spec sheet.
- Return test: have one friend request a return through their account → run R12 end to end, including the $8-deducted refund. Have another email for an exchange → run R13. Pass bar: both complete without improvising.
- Economics check (soft launch, Week 6): after 10–20 friends-and-family orders, compare actual label spend vs shipping revenue. If the $8 flat rate is underwater on any common package type, adjust the rate or the threshold before public launch.
Part II · Runbook 12
R12 — Processing a return (the moment a request lands)
- Notification arrives (email + a "Return requested" badge on the order). Open the order → review items + the customer's reason. Approve unless it's final-sale or outside 30 days from delivery (check the delivery date on the tracking, not the order date).
- Approve → Shopify prompts to create a return label → USPS Ground Advantage, the saved package type the order shipped in → send. The customer gets the label by email automatically.
- Watch for the return tracking to show Delivered (it appears on the order). When the box lands: inspect within 48 hours.
- Inspection checklist: unworn/unwashed? hangtags attached? no stains, odors, pet hair, damage? eye mask glassine still sealed? sunglasses lenses unscratched, pouch present? Photograph anything failed.
- Pass → order screen → Refund → select the returned items → in the refund summary, reduce the refund amount by $8.00 (edit the total or use the shipping-refund field; add note "return label fee per policy") → toggle Restock on → Refund. Steam the tissue-creases out, re-bag, back on the shelf.
- Store credit instead? If the customer chose credit, refund $0 cash and issue a gift card for the full item amount (admin → Products → Gift cards → Issue gift card → email it with a one-line personal note). Full amount — credit skips the $8 fee.
- Fail → email the customer with the photo, explain what failed against the policy, offer to ship the item back at their cost or donate it. Be kind; be firm; this happens rarely.
- Refund lands within 5 business days of arrival — beat it whenever possible and say so in the refund email.
Part II · Runbook 13
R13 — Processing an exchange (by email, personally — this is a feature at our volume)
- Customer emails (the site copy tells them to reply to their order confirmation). Confirm the new size/color is in stock on the shelf.
- Reply with the Part III exchange template. Ship the replacement now — don't wait for the original back. If they mention a trip date, prioritize accordingly. That grace is the brand.
- Create the replacement order: admin → Orders → Create order → add the new item → add a 100% discount (custom discount, reason "exchange — order #1234") → shipping: free → Collect payment → "Mark as paid." Fulfill it through the normal R10 routine.
- Create the return label for the original (open the original order → Return → create label, as in R12) — no fee for exchanges.
- Note both order numbers in each order's timeline ("exchange pair: #1234 ⇄ #1301"). One exchange per order; if the second size is also wrong, it becomes a return (R12) with the fee waived — goodwill beats $8.
- If the original never comes back: one friendly reminder at day 21. After day 30, let it go — at our volume the relationship is worth more than the vest. Revisit this posture if it's ever abused.
Part II · Runbook 14
R14 — Compliance steps (start this week; longest legal lead in the launch)
14a · Sewn-label inspection (tonight, 30 minutes)
- Pull one of each apparel item (adult vest, kids vest, each hat size class, scarf, eye mask). Find every sewn label.
- Check each against the FTC requirements: fiber content (e.g., "100% polyamide / filling 100% polyester"), country of origin ("Made in China" / "Made in China of Italian fabric" — must be accurate), identity (company name or RN number — register a free RN at the FTC's rn.ftc.gov if labels carry only the factory's name), and care instructions (words or standard symbols).
- Kids items additionally need the CPSIA tracking label: permanent, on the product, with source, production date/batch, and location enough to trace a recall.
- Photograph every label. Anything missing → email Joanna the same night (she brokers Romi + Jointop): what's missing, per SKU, and ask what the factories can supply retroactively (sew-in or iron-on batch labels are a known fix). Missing pieces block those SKUs from sale, not the whole launch.
14b · CPSIA testing + CPC (email QIMA today — draft in Part III)
- Send the Part III QIMA email (kids vests, kids/baby hats, kids sunglasses; ask scope, cost, sample count, turnaround).
- When quoted: book immediately; ship samples the day they ask. Typical children's-textile scope is lead (paint/surface + substrate where applicable), phthalates on plasticized parts (sunglasses!), and small-parts/sharp-point mechanical for under-3 items.
- When reports come back: QIMA or Claude drafts the Children's Product Certificate (a one-page self-issued document citing the test reports — no agency files it; you keep it and furnish on request). One CPC per kids SKU. Save to Drive → Products → Compliance.
- Hard rule: a kids SKU without a CPC + tracking label doesn't go on sale. If any SKU won't clear by Sept 1, launch it late rather than launching exposed.
14c · Product liability insurance (this week; binds before the Aug 12 soft launch)
- Get 2–3 quotes: an online small-business insurer or two (e.g., Next, Hiscox, biBERK) plus one Michigan independent agent. Ask for general liability + product liability, $1M per occurrence / $2M aggregate, e-commerce apparel + children's products (say "children's products" explicitly — it changes the underwriting; hiding it voids claims).
- Have ready: LLC info (admin/iverywhere-llc-aoc.pdf), projected first-year revenue (use the conservative case from FINANCIAL_PLAN.html), product list + countries of manufacture, expected launch date.
- Compare exclusions, not just price (watch for children's-product exclusions). Bind before the first friends-and-family order ships. Calendar the renewal.

Brand voice: warm, plain, effortless. No "premium," no "luxury," no exclamation points. Edit freely; the policy mechanics must match §3–4 exactly.
The Shipping & Returns page (Online Store → Pages, per R6e)
Shipping
Every order is packed by the two of us in Michigan and ships within 2–3 business days. Standard shipping is free on orders over $150, and $8 otherwise. Most packages arrive within 2–5 days of shipping — you'll get tracking the moment yours is on its way.
Traveling soon? Reply to your order confirmation with your departure date and we'll keep an eye on the tracking with you.
For now we ship within the United States. Alaska and Hawaii ship at calculated rates.
Returns & exchanges
We want these pieces on your trip, not in your closet with the tags still on. If something isn't right, you have 30 days from the day it arrives.
Exchanges are free — the fastest way to a new size is to reply to your order confirmation and tell us what you need. We'll send the replacement right away, along with a prepaid label for the original.
Refunds are simple too: start a return from your account and we'll email you a prepaid label. An $8 label fee comes out of the refund — or choose store credit and we'll cover the label. Refunds go through within 5 business days of your return arriving.
A few honest conditions: items come back unworn and unwashed, with hangtags attached. Eye masks are returnable only with the seal unopened. Sunglasses come back unworn, in their pouch. Gift cards and final-sale items aren't returnable.

QIMA scoping email (for R14b — send from haley@iverywhere.com)
Subject: CPSIA testing + CPC scoping — children's travelwear, US launch Sept 1
Hi [QIMA contact],
We're preparing our US launch (September 1) and need CPSIA testing and Children's Product Certificates for three children's products:
1. Kids' vest — outer 100% polyamide (Italian-milled), polyester fill, YKK zipper, sewn in China. Ages ~2–8.
2. Kids'/baby hats — cotton/polyamide, embroidered, made in China. Includes under-3 sizes.
3. Toddler/infant sunglasses — TPEE frames (material spec sheet available), made in China. Under-3.
Could you quote: test scope per product (lead, phthalates, small parts/mechanical as applicable), number of samples needed, cost, and turnaround from sample receipt? Timeline is tight — we'd like to book immediately and can ship samples same-day from Michigan.
We'd also like your read on CPSIA tracking-label requirements for each, and whether our existing PFAS guidance covers these SKUs.
Thank you,

Part IV
Week-by-week schedule — July 8 → September 1
Each item names its runbook. Owner tags: [T] Trevor · [H] Haley · [T+H] both. The printable version of the buying steps is PACKAGING_ACTION_LIST.html.
Week 1 (Jul 8–14) — Measure, decide, sample
- [T+H] Run R1 — the measuring session. Lock Box S/M dimensions, mat fold, container assignments, padded weights.
- [H] Run R14a — sewn-label inspection; email Joanna about any gaps.
- [H] Send the R14b QIMA email (Part III draft).
- [T] Start R14c — insurance quotes.
- [T] Place R2 sample orders (~$40).
- [H] Run R3 — artwork prep (tissue pattern, sticker, hangtag, tips card).
- [T+H] DECISION — returns address: home vs PO Box w/ street addressing. If PO Box: R5 step 4.
- [T+H] Confirm packaging budget (~$2,000–2,500 for ~300 orders).
Week 2 (Jul 15–21) — Order everything long-lead
- [H] R4: place noissue tissue (Jul 22 target; Aug 5 hard gate) + Sticker Mule seals.
- [T] R4: samples confirmed → place both Packlane box runs.
- [H] R4: EcoEnclose stock + hangtags; letterpress quotes for the tips card; wax seals + sachet materials.
- [T] R4: consumables + printer + scale + label rolls.
- [H] Adapt Part III page copy if anything in it reads off-voice; final read by Trevor.
- [T] QIMA booked; samples shipped to lab (R14b).
Week 3 (Jul 22–28) — Configure the machine
- [T] Run R6 end to end — weights, packages, rates, customer accounts, return rules, policies, the site page.
- [T] Run R7 — Klaviyo flows, with test sends.
- [T] Run R5 — USPS recurring pickup, Pirate Ship account + Shopify connection.
- [T+H] Bind the liability policy (R14c).
Week 4 (Jul 29–Aug 4) — Build the station
- [T+H] Run R8 — station build + full inventory count reconciled to the ledger; opening inventory into Shopify.
- [H] Assemble 100 insert kits (R8 step 4).
- [T+H] Print R9 and tape it above the pack table.
Week 5 (Aug 5–11) — Test end-to-end
- [T+H] Run R11 steps 1–4: pack-everything, zone shipments, rate check, return + exchange test.
- [H] Photograph the unboxing properly (coordinated-reveal layout) — launch content + Shipping-page imagery.
- [T] Chase anything not yet delivered (tissue lands ~this week; boxes mid-Aug).
Week 6 (Aug 12–18) — Soft launch (friends & family, 10–20 real orders)
- [T+H] Run R10 daily for real orders; time each package; fix the pack spec where it fought you.
- [T] R11 step 5 — economics check on the $8 flat rate; adjust before public launch.
- [H] Reorder any packaging shorts this week — last window for custom reorders before Sept 1. Assemble remaining 200 insert kits.
Week 7 (Aug 19–25) — Polish + buffer
- [T] Re-verify 2–3 comp policy pages (they drift — Toki moved its threshold this year); confirm ours still sits right.
- [T] Confirm signature-confirmation habit on $300+ orders; day-1 fraud posture = Shopify's default flags.
- [T+H] Write the day-1 ops runbook card: who packs, noon cutoff, pickup time, returns-inspection corner, who answers hello@ and the reply-time bar.
- [H] CPSIA certificates in hand — or make the call: any kids SKU without a CPC launches late, not exposed (R14b).
Week 8 (Aug 26–Sep 1) — Launch ready
- [T+H] Packaging stocked ≥2 weeks of forecast; station reset; label rolls loaded.
- [T] One final end-to-end order through the live, unpassworded checkout — paid, packed, labeled, refund-tested.
- [T+H] Go.
Standing decisions — not launch-blocking, calendar them
- International (Canada, DDP, final sale) — revisit holiday 2026 / spring 2027.
- Custom-printed outer boxes + custom dust bags — after the first packaging reorder.
- Returns software (ReturnGO / Return Prime / Loop free tier) — at ~30 returns/month.
- 3PL — at sustained 15+ orders/day or the first 100-order week.
- Travel-native replacement gesture ("left it at the hotel") — post-launch S&D candidate.
- Expedited shipping ON (+$25 UPS 2nd Day) — two weeks after launch.
Research provenance. Comp policies verified 2026-07-08 against each brand's live pages (Minnow, Rylee + Cru, Lake Pajamas, Cuyana, Sézane, Toki Mats, Lululemon — 25 claims, all confirmed 3-0). Vendor MOQs/lead times from EcoEnclose, Packlane, noissue, and Sticker Mule pages; USPS July 2026 rule changes via Pirate Ship's documentation; UPS surcharge thresholds via 2026 carrier summaries. Shopify/Klaviyo click-paths current as of mid-2026 — if a menu moved, search the setting name in the admin search bar. Policies, rates, and admin UIs drift; the Week-7 re-verify item exists for a reason.
